Quality Gates

Pre-Implementation Gates

  • Plan approved: User confirmed all 5 questions
  • Source analyzed: Both documents read and understood
  • Existing docs reviewed: Documents 02, 05, 06, 07 current state documented
  • Integration strategy defined: Clear mapping and approach

During Implementation Gates

  • Step completion: Each document update completed before moving to next
  • Content accuracy: Each section accurately represents source material
  • Format consistency: All documents follow docs/claude/ style
  • Link validation: Internal links tested as created

Post-Implementation Gates

  • Content completeness test: All 19 source sections present across 4 documents
  • Link integrity test: All cross-references functional
  • Duplication test: No contradictions between documents
  • Readability test: Logical flow in each document
  • Template validation: All templates complete and usable
  • Code example validation: All code blocks have syntax highlighting
  • Preservation test: Existing content retained in all documents
  • Case study validation: All 3 case studies included with full detail

Detailed Test Cases

Test 1: Content Completeness

Objective: Verify all source material integrated

Method:

  1. For each of 19 source sections (9 commands + 10 hooks), identify target location
  2. Read target document section
  3. Confirm key concepts present
  4. Verify quantified data included where applicable

Pass Criteria: All 19 sections represented with key findings intact

Test 2: Link Integrity

Objective: Ensure all links functional

Method:

  1. Extract all [text](link) patterns from updated docs
  2. Verify internal links point to existing sections
  3. Test anchor links navigate correctly
  4. Check external links are valid or archived

Pass Criteria: 100% of internal links functional

Test 3: No Contradictions

Objective: Ensure consistency across documents

Method:

  1. Compare statements about commands between Docs 02 and 05
  2. Compare statements about hooks between Docs 02 and 05
  3. Compare observability patterns between Docs 05 and 06
  4. Verify terminology consistent (e.g., "three-tier hierarchy")
  5. Check numeric claims match (CVE-2025-54795, 84% activation rate)

Pass Criteria: Zero contradictory statements on same topics

Test 4: Readability Flow

Objective: Each document reads coherently

Method:

  1. Read each updated document start to finish
  2. Verify logical progression of sections
  3. Confirm transitions between sections smooth
  4. Check technical level consistent within each doc

Pass Criteria: No jarring transitions, consistent technical depth

Test 5: Template Usability

Objective: Templates are usable and complete

Method:

  1. Navigate to Doc 07 templates section
  2. Verify all 7 templates present (3 command + 4 hook)
  3. Confirm inline code block format
  4. Check each template has all necessary fields

Pass Criteria: All templates present, complete, usable with copy-paste

Test 6: Code Example Validation

Objective: All code examples properly formatted

Method:

  1. Extract all fenced code blocks from updated docs
  2. Verify language tags present (bash, python, json, yaml, rego)
  3. Check syntax validity for each example
  4. Confirm examples match source material

Pass Criteria: All code blocks have language tags, valid syntax

Test 7: Content Preservation

Objective: Existing content not lost

Method:

  1. Compare Docs 02, 05, 06, 07 before/after
  2. Verify all original sections still present
  3. Confirm replaced content genuinely superseded
  4. Check no accidental deletions

Pass Criteria: All original content preserved or intentionally replaced

Test 8: Case Study Completeness

Objective: All 3 case studies included with full detail

Method:

  1. Locate each case study in Document 05
  2. Verify enterprise monorepo case (95K LOC, block-at-submit, 40%→85% success)
  3. Verify TDD enforcement case (20%→84% activation, hooks+skills+subagents)
  4. Verify OPA/Rego case (Cupcake framework, policy-as-code, 90% permission reduction)
